The situation
The founders had domain expertise and a licence process under way, but no engineering organisation and a date they could not move. They needed a production-grade payments system and, more importantly, they needed to own it before their first hires arrived.
What we did
A pod of three worked as the engineering team: ledger design first, because everything downstream inherits its mistakes. We used double-entry accounting from day one, made every money movement idempotent and replayable, and treated the reconciliation report as a test rather than a monthly panic. Alongside the build, we ran their hiring — scorecards, take-home exercises and interview panels — and each new employee took over a component from us with the person who built it sitting next to them.
Where it landed
Launched on the committed date with the licence in place. Within six weeks of launch the in-house team owned every component and our pod was down to one advisor. The ledger has reconciled to the cent every day since.
